Always tie the scoring back to strategic goals and constraints so the numbers remain a conversation starter rather than an unquestioned ranking.

Use round, easily explainable scales so stakeholders can understand how the result arose and so reweighting remains a transparent conversation rather than a secret formula.

Option three preserves throughput but may ignore strategic opportunity; if you must choose between unrelated small items and enabling slices for the big feature, favor slices that unlock the path to the larger value, provided WSJF and stakeholder alignment support that ordering.
Pitfalls in backlog management are typically procedural and social: letting stakeholders sort purely by rank rather than by structured value measures, treating story points as promises, and failing to split large work into deliverable slices. Ordering by rank alone privileges politics over economics; equating points with commitments undermines adaptability; and huge items block learning. Recognize these traps and correct them with simple governance: ask for a brief CoD or WSJF note when stakeholders demand priority, insist that points inform planning rather than bind it, and require large items be decomposed into testable increments.
